There is a thread in this forum titled Neatsfoot Oil. There is a tutorial in there on how to properly "tan" leather using neatsfoot oil and heat and/or Sun.
I simply set the leather on my BBQ outside in sun after applying the oil, it normally takes a few runs, but it works well.
